Black Friday and Cyber Monday Command Center - User Guide

The Black Friday and Cyber Monday Command Center is a real-time monitoring tool designed to help marketers track key performance metrics during the critical sales period, like Black Friday and Cyber Monday (BFCM). It consolidates essential data from Google Ads, Google Merchant Center, and Google Analytics into a single, easy-to-use dashboard.

You can use the dashboard to quickly identify issues and get actionable insights to optimize campaign performance during high-stakes sales events.

Why Use It?

The Black Friday Dashboard provides marketers and advertisers with a unified, real-time view of campaign, product, and analytics performance during high-traffic, high-stakes days like Black Friday and Cyber Monday. It allows users to:

  • Instantly track budget pacing and campaign metrics during sales events,

  • Identify issues (like budget exhaustion, feed or site problems, conversion drops) early so they don’t impact revenue.

  • Benchmark current performance against last year’s corresponding sale day.

  • Pinpoint top-performing and underperforming products and campaigns for rapid optimization

Where to Find It?

1. You'll find the BFCM Dashboard under the Shopping section in the left-side navigation bar.

2. You'll see the BFCM Dashboard in the Monitor section of the Optmyzr menu as well.

Date or Sale Event Selection

Select Date

The Black Friday and Cyber Monday Command Center operates as a one-day view, which means that all performance metrics, charts, and tables focus on a single chosen day.

The dashboard defaults to the current date (today), but you can use the date picker to pick any day to analyze. You can pick:

  • Today

  • Global sale events

  • Specific dates

Comparison Date

  • If you have selected a specific date in the date selector, the “Compare With” setting defaults to the equivalent date from last year.

  • For key sale days (Black Friday, Cyber Monday, Mother's Day, etc.), "Compare With" aligns to the same sale event from the previous year.

Both the primary and comparison dates can be adjusted as needed for deeper analysis.

Refresh Page

The dashboard data auto-refreshes every 30 minutes to ensure near real-time accuracy. However, you can refresh manually whenever required using the global refresh button at the top of the dashboard.

Apart from the global refresh button, most charts and widgets also have their own refresh icon for targeted updates.

Note that you can use the global and widget-specific manual refresh buttons only once every 30 minutes. Last refresh time and when you can refresh next are always displayed for transparency.

Summary Section

The top summary section contains high-visibility cards highlighting the overall account health and urgent actions required. This section is pinned to the top of the dashboard and remains visible as you scroll down to the different sections.

Budget Status

The Budget Status card displays current budget utilization compared to the daily target, and displays how many budgets have been exhausted so far, if any. It acts as an early-warning system to prevent campaign downtime due to limited spend.

The card turns red automatically if any budgets are exhausted.

Performance Anomaly

The Performance Anomaly card highlights any significant drop or spike in cost, clicks, conversions, or conversion value. It is a quick alert system for sudden deviations from expected hourly or historical trends, and helps in identifying underperforming campaigns or reporting delays.

The Performance Anomaly card turns red if any of the mentioned metrics drop below 30%

Website Status

The Website Status card monitors whether the main website is up or down, and displays a clear alert if any downtime is detected. The card shows "Live" when operational, or turns red with the message "Offline" if the website is down.

Live Sessions

The Live Sessions card shows the real-time count of active sessions or users on your site. This helps you quickly gauge traffic surges or drops as campaigns run.

Google Ads Performance

The Google Ads Performance section includes widgets displaying the performance and trends of your Google Ads campaigns. In this section, you can monitor campaign health, budgets, and top performers in your account.

Before we get into the details of the widgets in the section, you can select which campaign you'd like to include in the dashboard by clicking on the "Campaigns Included" button on the top right of the section. By default, all campaigns will be selected. You can select campaigns by 'Type' or by 'Bid Strategy'. You can also choose to see paused and removed campaigns.

Performance Metrics

The 'Performance Metrics' widget highlights how key metrics like impressions, clicks, and cost are performing. You can also see the direction in which metrics are trending.

Budget Overview

The target budget for the day is the sum of the active budgets for the active campaigns. You can edit the target to track your budget consumption for the day.

Note that this target will not reflect in other budget tools.

Budget Consumption on Selected Date

The widget shows you a Visual breakdown of how much daily budget has been spent on the selected date or sale day. You'll see current spend, remaining budget, and number of hours left in the day.

Budget Pacing on Selected Date

The widget shows you projected end-of-day spend versus daily budgets. This is calculated by assuming an even distribution of the budget spent throughout the day, based on the number of hours passed and the amount already spent. You can see whether your budgets are underpacing or overpacing.

Hourly Trends

Clicks

Hourly line chart comparing today’s clicks versus last year’s for the same event or day.

Cost

Hourly line chart comparing today’s cost versus last year’s for the same event or day.

Conversions

Tracks hourly conversions and compares them with last year's conversions.

Conversion Value

Line chart highlighting hour-over-hour conversion value for the selected date vs. last year.

Top Campaigns

The Top Campaigns widget lists the top-performing campaigns of the day along with key metrics like cost, budget remaining, conversion value, conversion, and ROAS. You can also see the daily budget and the percentage of the daily budget consumed by each of the top widgets.

Click on "See More" to see your full list of campaigns and how they're performing.

Shared Budgets

The Shared Budgets table provides a dedicated view to manage and monitor budgets that are shared across multiple campaigns. You will see the same metrics as in the Top Campaigns table - Budget Consumption, Daily Budget, Cost, etc.

Top Search Terms

Table showing your top performing Search Terms, along with KPIs like Impressions, Clicks, Conversions, CTR, and Average CPC. Click on"See More" to see the full list of Search Terms and how they're performing.

Disapproved Ads

Highlights ads that have been disapproved, allowing you to troubleshoot immediately, so that opportunities are not lost during peak periods.

Product Performance

The Product Performance section shows you information based on your Feed data. On the top, you'll see the number of disapproved products, the number of revenue-driving products that are disapproved, and flag whether or not all products are in stock.

Top Categories

The Top Categories widget shows product performance across multiple time frames. It functions similarly to the Shopping Analysis feature, allowing you to select up to two attribute levels to segment products. By default, the widget uses the hierarchical categories Google Category 0 > Google Category 1 for analysis.

The widget displays three key metrics for these product categories: Spend, Conversion Value, and ROAS. For each metric, it presents three separate data columns corresponding to different date ranges: Today, Last 30 Days, and Last Year. This enables quick and comprehensive comparison of short-term and long-term performance.

Data rows are sorted by default on the Conversion Value metric of the Last 30 Days period, but can be sorted by any other column the user chooses, providing full flexibility.

Top products

The Top Products table ranks your best-selling products today (or on the selected date) against last year’s and 30-day averages.

Blank values indicate newly launched products not sold/advertised last year.

Disapproved Products Affecting Performance

The widget flags products that were high-performing in the last 90 days but are now disapproved, emphasizing urgent recovery opportunities.

Out-of-Stock Products

List of strong performing products from the last 90 days that are now out of stock, highlighting restocks that you should consider prioritizing.

Website Analytics

Shows real-time status of the main website for outages or uptime issues that could impact traffic and sales.

Performance Metrics

See how website metrics like sessions, engagement rate, bounce rate, ecommerce purchases, and checkouts are trending through the day.

You can choose which metrics you'd like to see using the hamburger menu at the corner of the widget.

Sessions Today

Hour-by-hour breakdown of user sessions, highlighting traffic surges and identifying high and low-traffic periods versus last year.

You can also hover over each hour to see the exact number of sessions.

Revenue by Source

Visualizes revenue breakdown by top sources: paid search, organic, social, and others, so you know what’s driving results.

Top Landing Pages

See which landing pages are getting the most sessions and revenue, helping you understand what’s working or where optimizations are needed.
